When the Plan Changes at the Shower Stage

You're building a custom home in Fayetteville, and everything's on schedule. Framing passed inspection, plumbing rough-in is complete, and your builder calls with an update: "We need to talk about the shower." What was specced as a standard acrylic shower pan is now being recommended as a mud-bed installation — or vice versa. It happens more often than you'd think, and understanding why can save you frustration and money.

What Is a Mud-Bed Shower Pan?

A mud-bed shower pan — also called a mortar bed or dry-pack pan — is a traditional method where a layer of sand-cement mortar is hand-packed onto the shower floor to create a custom slope toward the drain. The process typically looks like this:

  • Pre-slope layer: A thin mortar bed is applied over the subfloor to create an initial pitch toward the drain

  • Waterproof membrane: A PVC or CPE liner (like Oatey or Chloraloy) is installed over the pre-slope, lapped up the walls at least 3 inches above the curb height

  • Final mortar bed: A second, thicker layer of mortar is packed over the membrane, hand-sloped at approximately ¼ inch per foot toward the drain

  • Tile installation: Tile or stone is set directly on the cured mortar bed using thinset

The beauty of a mud-bed is total customization. Odd-shaped showers, curbless entries, linear drains, bench seats — anything goes. There's no standard size you have to conform to. Your tile setter builds the floor to fit the space exactly as designed.

What Is a Prefab Shower Pan?

A prefab (prefabricated) shower pan is a factory-made base — usually acrylic, fiberglass, or foam — that arrives ready to install. You set it on the subfloor, connect the drain, and tile over it (if it's a tile-ready model like Schluter Kerdi or Laticrete Hydro Ban) or leave it exposed (if it's a finished acrylic base).

Prefab pans come in standard sizes: 32×32, 36×36, 48×36, 60×32, and so on. Tile-ready versions have a built-in slope and waterproof surface, eliminating the need for a separate membrane and mortar bed. They're faster to install and reduce the risk of waterproofing failures when installed correctly.

Why Plans Change Mid-Project

Here are the most common reasons we see a shower specification change during construction in North Carolina custom homes:

1. The Shower Dimensions Changed During Framing

This is the number one cause. During framing, a wall may shift 1-2 inches due to structural adjustments, plumbing stack placement, or a design revision. Suddenly the shower that was supposed to be 48×36 is actually 49×37. No prefab pan fits that. Your builder either custom-orders a pan (adding 4-8 weeks of lead time) or switches to a mud-bed that can be built to the exact dimensions.

2. The Homeowner Wants a Curbless or Linear Drain Design

Mid-build upgrades happen. A homeowner visits a tile showroom, sees a curbless zero-entry shower with a linear drain, and wants that instead of the standard curbed design. Prefab pans don't accommodate curbless transitions — that's mud-bed territory. This change affects the subfloor framing (the floor needs to be recessed), so the earlier it's caught, the better.

3. The Tile Selection Requires It

Large-format porcelain tiles (12×24 or bigger) and natural stone require a perfectly flat substrate. Some prefab foam pans can flex under foot traffic with heavy tile, leading to cracked grout joints over time. When the tile selection gets upgraded to premium materials, the substrate often needs to match.

4. Budget Reallocation

Sometimes a prefab pan is selected during budgeting to keep costs down, but the homeowner reallocates savings from another area (like opting out of a fireplace upgrade) and puts it into the master bath. Mud-bed with custom tile is one of the highest-impact upgrades in a custom home.

Cost Comparison in the Fayetteville Market

As of mid-2026, here's what you can expect in the greater Fayetteville area:

  • Prefab acrylic pan (finished): $300-$800 for the pan, plus $200-$400 for installation. Total: $500-$1,200.

  • Tile-ready prefab pan (Kerdi/Laticrete): $400-$1,200 for the pan, plus thinset and tile labor. Total installed with tile: $2,500-$4,500.

  • Full mud-bed with waterproof membrane: $1,500-$3,000 for the mortar work and membrane, plus tile labor and materials. Total installed: $3,500-$7,000+, depending on tile selection.

The labor difference is significant. A skilled tile setter building a mud-bed needs 2-3 days just for the pan — pre-slope, membrane, flood test, final mortar, cure time. A prefab tile-ready pan can be set in half a day.

Waterproofing: The Part That Actually Matters

Both methods can be waterproofed to the same standard — but the failure modes are different.

With a mud-bed, the waterproof membrane is installed between the two mortar layers. If the membrane is cut, punctured, or not properly lapped at corners and curbs, water finds its way to the subfloor. This is why flood testing is critical: after the membrane is installed and before the final mortar bed goes on, the pan should be filled with water for 24 hours to verify no leaks.

With a prefab tile-ready pan, the waterproofing is built into the product. The risk shifts to the seams — where the pan meets the wall panels and where the drain body connects. If the corner sealing isn't done with the manufacturer's specified sealant or membrane strips, you get the same failure.

In North Carolina, the state plumbing code requires a shower pan liner test (flood test) for mud-bed installations. Your inspector will want to see water sitting in the pan for the required duration before signing off. Prefab pans with integrated waterproofing are generally exempt from this test, though good builders do it anyway.

What to Ask Your Builder

If your builder recommends changing the shower specification mid-project, here are the right questions:

  • Why is the change being recommended? Get the specific reason — dimensional issue, design upgrade, or material conflict.

  • What's the cost difference? Get it in writing before agreeing.

  • Will this affect the timeline? Mud-bed adds 3-5 days minimum. Factor in mortar cure time.

  • Who is doing the waterproofing, and what system are they using? The tile setter and the waterproofing method matter more than the mortar itself.

  • Will a flood test be performed? The answer should always be yes.
